14-Day Delivery Control Diagnostic

See where client delivery is breaking before you hire a full-time COO.

Identify delivery bottlenecks, unclear ownership, founder dependencies, resourcing risks, and operational blind spots. Leave with clear findings and a prioritized 90-day roadmap.

Does delivery depend too heavily on you?

Growth gets expensive when delivery relies on founder memory and scattered updates. These warning signs help identify where control may be slipping.

Every client project still routes through the founder.
Decisions stall whenever you step away from the work.
Delivery status lives in chats and meetings.
Nobody can see risk early without asking for an update.
Teams disagree about who owns the next step.
Handoffs create waiting, rework, and client frustration.
Margin erodes through rework and invisible scope.
Extra effort gets absorbed instead of managed.
Hiring feels risky because priorities are unclear.
More people may add complexity before control improves.

Diagnose before you add another person or tool.

Growth problems can look like a hiring issue, a software issue, or a performance issue. A structured baseline helps leadership understand the cause and choose a useful next step.

A defined decision point

Start with a clear diagnostic before committing to a new hire, platform, or transformation program.

Evidence before opinion

Recommendations are grounded in interviews, delivery evidence, working practices, and visible constraints.

Principal-led throughout

The person assessing the system stays accountable from the first conversation through the final readout.

The CONTROL framework

The Diagnostic reviews seven connected dimensions of the operating system behind delivery. It shows what is working, what is fragile, and where leadership attention is needed.

Clarity
Priorities, scope, expectations, success measures, and decision context.
Ownership
Roles, accountability, decision rights, escalation paths, and follow-through.
Navigation
How work moves from sale through delivery, review, completion, and handoff.
Tracking
Status, risks, blockers, client health, capacity, and performance.
Resourcing
Staffing, skills, workload, capacity, coverage, and bottleneck roles.
Operations
Scope control, rework, delivery economics, margin, and operating discipline.
Leadership
Founder dependency, leadership load, approvals, decisions, and escalation reliance.

Five outputs to guide the next decision.

The engagement is diagnostic and advisory only. Implementation is not included.

Process-flow, KPI, or quick-win notes may appear within these outputs when the evidence supports them.

  • Executive SummaryThe findings, supporting evidence, and decisions that need leadership attention.
  • CONTROL Scorecard and Heat MapA view across the seven dimensions of delivery control.
  • Founder Dependency AssessmentWhere delivery and decisions still rely on the founder.
  • Bottleneck RegisterThe constraints and handoffs that hold work back.
  • 90-Day RoadmapA practical order of priorities for the next three months.

The 14-day process

Focused interviews, evidence review, and structured analysis, followed by a leadership readout.

  1. Days 1–2

    Align

Confirm goals, scope, stakeholders, and the evidence that matters.

  2. Days 3–10

    Assess

Review delivery flow, ownership, resourcing, risk, and leadership dependencies.

  3. Days 11–14

    Deliver

Share the scorecard, findings, and prioritized 90-day roadmap in a leadership readout.

Day 0 begins after the approved agreement and scope are signed, the initial payment has cleared, kickoff is complete, and the agreed inputs, access, and contacts are available.

We ask only for relevant operating documents and up to four focused leadership and delivery interviews. Do not send sensitive or regulated personal data. Read the privacy policy.

A focused engagement with clear fit.

For founder-led agencies with real delivery complexity and leadership capacity to review and act on findings.

A strong fit

  • 8–30 person digital or project-based service agency
  • Delivery complexity is outgrowing founder oversight
  • Client work is profitable but inconsistent
  • Leadership wants evidence before hiring an operator
  • The team can make time for focused interviews

Probably not a fit

  • You want someone to implement the changes for you
  • The company is still testing its basic offer
  • There is no leadership capacity to review findings
  • You need an urgent project rescue this week
  • You are only looking for a software recommendation

Questions about the engagement

Is the Diagnostic available to U.S. agencies?

OTV is based in Toronto. The Diagnostic is designed for remote work with agencies in Canada and the United States. Fit, scope, currency, payment terms, and client requirements are confirmed before an engagement begins.

Is this consulting or implementation?

This is a diagnostic engagement. We assess the delivery system, explain the findings, and recommend the next 90 days. Implementation is not included.

What will you need from our team?

Up to four focused leadership and delivery interviews, access to relevant operating documents, and focused time to review the findings.

When does the 14-day window begin?

Day 0 begins after the approved agreement and scope are signed, the initial payment has cleared, kickoff is complete, and the agreed inputs, access, and contacts are available.

Will this disrupt client work?

The diagnostic is designed to minimize disruption. Most of the work happens through targeted interviews and evidence review.

What happens after the leadership readout?

You keep the Executive Summary, CONTROL Scorecard and Heat Map, Founder Dependency Assessment, Bottleneck Register, and 90-Day Roadmap. Process-flow, KPI, or quick-win notes may appear within those outputs when the evidence supports them.
